Scale without hiring

How to scale a financial advice firm without hiring more staff

A financial advice firm can serve more clients per adviser and paraplanner by giving an AI worker the chasing and drafting around advice, never the advice.

A financial advice firm can serve more clients with the advisers and paraplanners it has by handing an AI worker the chasing and drafting around advice: letters of authority, half-finished fact-finds, review invitations and file notes. The firm grows on two ratios, how many clients each adviser can serve properly and how many each paraplanner can keep in reports, and it is that paperwork, not the advice, that holds both back. The advice, the suitability assessment and every word sent to a client stay with your people.

Why is the next hire in an advice firm usually an administrator?

In practice the hire that comes first is often a client administrator, or more paraplanning, because each new client brings a fixed load of admin whatever the adviser's skill. A client paying for ongoing advice is owed a review each year, under today's rules, where the firm provides periodic suitability assessments, and the FCA expects the firm to be able to show it happened. When the regulator looked at 22 of the largest firms in 2025, reviews had been delivered in around 83% of cases, and in 15% the client had declined or not answered. Every one of those cases is an invitation, a chase, a diary slot and a record, done by somebody.

The FCA's data for 2024 record slightly fewer adviser posts than the year before, and revenue from investment intermediation rose 6.2%. More revenue through no more advisers means more work for each one, and the paperwork that comes with it lands on the back office.

Which tasks arrive with every new client?

Write down what happens between a client saying yes and a recommendation being made. A letter of authority goes to each provider the client holds a plan with. Providers tell researchers they answer in one to ten days; advisers told NextWealth, in a 2021 study for Origo, that they wait weeks and sometimes months. The study put the gap down to where each side starts counting: the weeks go on getting the request right and chasing it. Somebody does that, in writing and by phone, and keys what comes back. The fact-find comes back with gaps, and FCA rules bar a personal recommendation until the necessary information has been obtained, so somebody chases those too. Then the paraplanner builds the report, and the CII's description of that job is research, analysis and compliant reports, not copying valuations out of provider letters.

After the meeting there is a file note to write, a letter to draft and next year's review to put in the diary. Each of these grows in a straight line with the number of clients, and none of them is advice.

What stays with the adviser?

The rules back this split: a firm that outsources work remains fully responsible for its obligations under the FCA's rules, the Consumer Duty included. Your people keep:

  • the recommendation and the reasons for it;

  • the suitability assessment, which COBS 9 puts on the firm and the firm puts on the adviser;

  • any question a client asks about their money, their options or their risk;

  • any phone call to a client or a provider, and anything a provider queries;

  • approval of every letter and report before a client sees it, and of the wording of each routine request and reminder before it is ever used.

The financial advisers page sets out the roles on that basis. What fills the administrator's week is the chasing, the collating and the first drafts, and none of those is on the list.

Where does an AI worker fit in an advice firm?

An AI worker has a role specification, a person it reports to and a list of things it may not do. In an advice firm, the first role is fact-find and suitability paperwork. As we would specify it, it sends the fact-find and the risk questionnaire in wording the firm has approved, reminds the client until the gaps close, prepares a letter of authority for each provider, chases each provider in writing at the intervals you set, and fills the factual sections of the report template, marking where each figure came from. The aim is a paraplanner who opens a complete file instead of building one.

The second role is diary and scheduling, aimed at the review list. It would invite each client in your approved wording, offer the adviser's free times, chase the silent ones and log every attempt against the client record, so the firm can show the review was offered even where the client never replied. Clients who decline or want a call go to the adviser.

Where should an advice firm start?

Pick new clients, not reviews, and pick letters of authority first. Count, for your last ten new clients, the days from the signed letter to a complete information pack, and who did the chasing. Agree the wording the agent may send to clients and providers, agree the intervals, and name the administrator it reports to. Run it on new clients for a quarter, then count again.

Once that is steady, add the review run, which uses the same approved wording and the same records. Only then think about file notes, which need the adviser to be comfortable approving a draft rather than writing one. The goal is an adviser whose week is meetings and recommendations and a paraplanner whose week is research and reports, with room for more clients in both.

The general version of this argument is in how to scale a business without hiring more staff, what an AI worker is, and is not, is set out in our guide to AI staff, and our starting price is on the homepage.

What an advice firm would hand over is the chasing, collating and drafting around advice, never the advice, and every letter and report would still wait for the adviser's approval. Would your next administrator spend the week chasing letters of authority? Talk to our AI agent first.
