How to scale a manufacturing business without hiring more staff
A small manufacturer's order book is capped by the quotes and orders its sales office turns round. AI staff can gather and key, so the next seat can wait.

A small manufacturer can take on more work without another office hire by handing its sales office's gathering and keying to an AI worker. The agent can pull material prices, routings and past quotes behind each quotation, and check and key each purchase order. One seat turns round only so many quotes and orders a week. A request for quotation that waits is often a job that goes elsewhere; a purchase order not keyed is a works order not raised. With drafts prepared, the estimator prices more jobs from the same seat.
Why does the sales office, not the shop floor, limit the order book?
Capacity on the shop floor can be bought in steps an owner knows how to cost: overtime, a subcontract finisher, a machine. The sales office is different. Every request for quotation needs a material price, a routing, a lead time from the production planner and a typed quote, and every quote that wins comes back as a purchase order to check, key into Sage 200, Epicor or MRPeasy and acknowledge. The one person who can do all of it is also the person who understands the drawing.
The ratio that forces the hire is therefore quotes and orders per seat, and it has a sharp edge. In a busy week the urgent enquiry gets costed and the rest queue. The owner is left choosing between enquiries that go unanswered and a sales administrator to carry the paperwork, a salary for work that is largely gathering and typing.
What happens between a request for quotation and a works order?
Reading each request for quotation and its drawing, and going back for the revision, the quantity break or the finish it left out.
Pulling the current material price, the routing of a similar part and the last quote to that customer.
Typing the quote into your template and chasing it on the day promised.
Checking the purchase order against the quote for price, revision and delivery date, then keying it and sending the acknowledgement.
Matching the supplier invoices that follow every works order to the order and the goods received note.
Collecting supplier certificates and watching calibration dates, because the ISO 9001 auditor asks to see the record.
Each new customer adds to most of these lines. On that path, whether the part can be made as drawn, what it should be priced at and what lead time to promise need experience. Those need the estimator. Everything else is gathering and typing, and that is what pushes the owner to hire. Our manufacturing page shows who does each task today.
Where would AI staff fit in the sales office?
Two roles fit, each specified with you before anything is built and working through the route the maker of your system publishes, confirmed with you at the start. A quote preparation role would read the request for quotation, ask for what the drawing left open, pull the material price, a similar part's routing and the last comparable quote, and lay out a draft with every line it could not price marked for the estimator. Our guide to answering a request for quotation covers each step. An order processing role would read each customer purchase order, check it line by line against the quotation, key it as held with a draft acknowledgement, and list any price, revision or date that differs. Your estimator and sales office would start the day on drafts to check.
Each role would be held by an AI worker, with its job written down and one of your people to answer to, working in the systems you already run once they are connected. The ratio would move because enquiries would get a first reply and the missing-details question without waiting for the estimator, the draft would be there when the estimator sits down, and the purchase order would be keyed as held before the planner asks for it. More of the office's week would go on pricing and planning, which are the parts that earn.
Which decisions stay with the estimator, the planner and the quality manager?
The price and the lead time are the estimator's and the planner's; the agent would apply your price list and your standard routings and leave open anything outside them. Whether the drawing can be made, and at what tolerance, is an engineer's judgement. Every quote is sent by a person, because a quote commits the business, and every order is accepted by a person before a works order is raised. The certificate of conformity that goes out with a batch, the decision to put a supplier on the approved list, and whether a gauge stays in use are your quality manager's. Phone calls stay with your people, since the agent works only in writing, and so does any payment: the agent can match supplier invoices to their orders and queue them for a person, who approves each one.
How would a manufacturer start?
Count last quarter's requests for quotation, the quotes sent and the days between, and count how many purchase orders differed from the quote and were caught late. Then gather what the roles need: your price list and material sources, your quote template and terms, the routings of your common parts, a set of past quotes, and the checks you make on every incoming order. Start with repeat parts and regular customers, where the routing is known and the prices are stable, and run the role beside the estimator until the drafts are trusted. Measure how long each enquiry waits for a draft and the share of orders keyed without a correction before giving it the new-part enquiries.
