Scale without hiring

How to scale a UK removals company without hiring more staff

How a UK removals company can send more quotes in its busy months without another coordinator, by giving an AI worker the replies, drafts and chasing.

You scale a removals business without hiring more staff by changing what your move coordinator spends the day on. The first reply, the quote draft and the follow-up on each enquiry can go to an AI worker, so one coordinator turns round more quotes a day and the company can win more moves. Those quotes cap the jobs you can win, and most of a coordinator's day goes on gathering details, typing and chasing rather than on the conversation that wins the move. With that work drafted for them, the same coordinator carries more enquiries.

Why is the next hire in a removals company a coordinator?

Vans and crews scale in an obvious way: another vehicle, another two people on a Saturday. The office has no such step. Every enquiry needs the same five things done, listed below, before it is a booked move, and nobody can do them from the cab of a van.

The limit on growth is how many enquiries one person can carry from first reply to signed acceptance before the quotes start going out late. In the busy weeks the enquiries arrive faster than the quotes leave, and the quote that waits two days can land after a competitor's. The owner then chooses between letting enquiries bought from a comparison site go cold and adding a seat in the office for a peak that lasts a few months. The awkward part of the sum is that the work that forces the hire is seasonal and the salary is not. A coordinator taken on for the summer is still on the payroll in the quiet months, when the enquiries one person could always handle are all there is.

Which of the coordinator's tasks grow with every enquiry?

Follow one enquiry from arrival to the crew's job sheet and most of the steps repeat exactly:

  • The first reply, and the request for dates, addresses, access, a video walkthrough or an inventory.

  • Booking the survey into the surveyor's diary and confirming it.

  • Turning the survey notes into the fixed-price written quotation the BAR code asks of its members, in your template or in MoveMan: services included, services excluded, payment terms, acceptance form. Our guide to quoting for a house removal walks through this step.

  • Chasing every outstanding quotation at the intervals you have set.

  • The confirmation, the deposit request and the job pack once the customer accepts.

The selling happens elsewhere, in the survey visit, the call that answers a worry about the piano or the narrow stairs, and the price, and each of those needs a person. The list above needs only someone's time, and it is that time that forces the hire. Who does each task today, and in which system, is on our logistics, freight and removals page, which also covers the haulage office, where the same problem arrives as bookings rather than quotes.

What can an AI worker take on in a removals office?

Two roles cover most of the work above, and each works from your records and templates and reports to a named person. A lead response role drafts the reply to each web and comparison-site enquiry as it comes in, asks for the dates, addresses, access and what is moving, and offers survey times from the diary. Once you have approved the wording, you can let that first reply go out without waiting for the office to open. A quote preparation role takes the surveyor's notes and your rate card and drafts the quotation line by line, marks anything it could not price, and drafts the follow-up to each quote still open on the days you choose.

Each of the five steps then reaches the coordinator as a draft to check, so the quote is ready when the coordinator is and one seat has room for more enquiries. The case for any business that hires to keep up with paperwork is in how to scale a business without hiring more staff.

What stays with your surveyor, planner and office?

The survey, in person or on video, is your surveyor's. The price is the owner's or the coordinator's: the agent applies your rate card and leaves open any line that needs judgement, such as a difficult access or a part load. Every phone call stays with your people, because the agent works in writing, and so does any customer who would rather talk than type, which includes the vulnerable customers the BAR code asks members to look after. The crew, the vehicle and the date are the planner's. A complaint, a damage claim and a request for a discount go to a person with the history attached. Nothing goes to a customer without a person's approval, unless you later choose to let routine messages in your own wording go without it.

How would a removals owner start?

Count last month's enquiries, the quotes that went out, and the days between the survey and the quote. Then write down what the agent needs: your rate card, your quotation template and standard terms, the questions you ask every enquirer, and a set of recent quotes. Pick one piece, the first reply or the quote draft, and run it beside the coordinator for a month. Measure the days from enquiry to quote and the share of drafts sent without correction, and extend from there. Our starting price is on the homepage. How a role is managed once it starts is in what AI staff are.

In a removals firm the worker would take on the replies, the quote drafts and the chasing, leaving your coordinator to win the move. Do your quotes go out late in the busy months? Talk to our agent.
