How to scale an accountancy practice without hiring more staff
How many clients a client manager can carry is set by chasing, not accounting. An AI worker can take on the chasing; the judgement stays with an accountant.

Give the chasing that every new client brings to an AI worker, keep the judgement with your client managers, and each of them can carry more clients without the practice adding a salary. The number of clients one client manager can carry is set by the asking: for ID, for records, for the receipt behind a bank line, for an answer to the email. The accounting itself is skilled work of a fairly fixed size per client.
What sets the number of clients a client manager can run?
Every client a practice signs brings the same sequence. Before any work starts comes customer due diligence under the Money Laundering Regulations, which means identifying the client, verifying who they are and finding the beneficial owners. Then there is a records deadline: 31 January for a self assessment client, nine months after the year end for a company's accounts. There is a bookkeeping cadence, which since April 2026 is quarterly for sole traders and landlords with qualifying income over £50,000, and from April 2027 for those over £30,000. And there is an inbox, where HMRC letters, authorisation requests and quick questions arrive all year.
Clients are added one at a time, through the year. Staff are added in whole salaries, and usually in the autumn, when the partners look at January and count. The right number of clients per client manager depends on what each client is. The useful question is which part of each client's year is chasing, because that is the part a practice can grow without a hire.
Which jobs multiply as the client list grows?
Taking the client on. Due diligence covers the company and every director and owner behind it, and with it come the professional enquiry to the previous accountant and the risk assessment, all before a single invoice can be coded. One client means several people to chase.
Chasing records. Every client is asked for the same things in the same few weeks before the deadline, and who has replied lives in a spreadsheet or in someone's head.
The lines the tools leave. Receipt capture and bank rules deal with the routine, and each new client adds a few transactions nobody can explain without asking them.
The inbox. An HMRC letter and a quick question look the same in the subject line, so an accountant opens all of them.
Your own fees. They get chased in the one quiet week of the year, if then.
Can AI staff take the chasing off a client manager?
An AI worker can take on the asking. Given a written job, a manager at the practice and a monthly review of what it did, it works as AI staff. For a practice the first job is onboarding. From the signed proposal the agent would find the directors and owners on the Companies House register, send each their own ID request, raise the identity and sanctions checks with your provider and prepare the risk assessment with each answer traced to the file. The role is set out on client onboarding and KYC, and our guide to automating AML and KYC onboarding in a small practice shows who approves what.
The second job is records. The agent would keep the list of what each return or set of accounts needs, ask once and clearly, tick off what arrives and remind the client as the deadline nears, naming only what is still missing. That is the role we call chasing clients for documents. The third would be the bank lines your capture tool and bank rules leave, coded with a reason and queued for a bookkeeper to approve. All three, with the systems they would work in, are on the accountancy and bookkeeping page.
What stays with an accountant?
The risk assessment and the decision to take a client on belong to a named person at the practice, whatever the agent has pre-filled. Every sanctions or PEP match goes to your nominated officer. Advice of any kind stays with an accountant, as does any VAT treatment that needs a judgement. Bank reconciliation stays with your team too, because Xero keeps it inside its own screens and its API does not offer it. Phone calls stay with your team, and so does the decision to stop work for an unpaid fee. ICAEW, ACCA, AAT or HMRC supervise the practice as before, and the practice's duties under the Regulations do not move to us.
Which job should go first?
Start with onboarding. It is the same for every client, and it happens before the relationship has any goodwill to spend. Measure days from signed proposal to a file ready for approval, and how many people still owe ID at any time. Then put records chasing in place before the autumn, so that January arrives with the requests already sent. The general argument for growing capacity this way rather than through the org chart is in how to scale a business without hiring more staff, what you take on when you take on an AI worker is in our explainer on AI staff, and our starting price is on the homepage.
An AI worker would send each new client's ID requests and chase the records before each deadline, and the risk assessment, the decision to take a client on and all advice would stay with your accountants. Talk to our agent about the chasing before the autumn hire.
