Scale without hiring

How to scale an estate agency without hiring more staff

An estate agency's next hire is forced by sales in progress per progressor. An AI worker can chase each sale to exchange in writing; the calls stay with people.

Each sales progressor in an estate agency can carry more sales in progress, with none of them going quiet, if an AI worker does the written chasing on every sale and the progressor keeps the calls, the chain and every conversation that moves a sale. A sale agreed today will be in progress for months, and through those months someone has to keep asking solicitors, brokers, buyers and sellers for updates and passing them on. An AI worker can do that asking in writing, from the agency's own records.

Why do sales in progress force the next hire?

Negotiators are measured on instructions and offers. The business is paid on completions, and between the two, in England and Wales, sits the sales progressor, taking each sale from memorandum of sale to exchange. Rightmove's analysis, reported in July 2026, put the average wait from sale agreed to completion in Great Britain at 154 days. Every sale agreed this month joins the sales agreed in each of the previous five, and all of them are live at once. As an illustration, an agency that agrees three more sales a month is, five months later, carrying about fifteen more sales in progress, less any that have fallen through, with the same progressor.

Each of those sales leaves a trail: the memorandum of sale, which needs both solicitors' details before it can go out; the buyer's mortgage application and its offer; the survey and what it turns up; searches and enquiries; and the chain above and below, each link with its own solicitor and its own problems. Both parties expect to hear, and the Property Ombudsman's code expects a member agent to monitor progress and check the chain between acceptance and exchange. Rightmove's earlier research found nearly a quarter of agreed sales initially fall through, and a sale that falls through takes its weeks of chasing with it.

The work before the offer scales the same way. Every instruction needs the seller checked under the Money Laundering Regulations before the agency acts, and every accepted offer needs the buyer checked. Every viewing needs feedback gathered and passed to the seller within the timescale agreed. None of it is selling, yet it falls on the same few people. That is why the question "how many sales can one progressor hold?" has an answer in every branch.

How would an AI worker keep each sale moving?

The written chasing that grows with every sale and every viewing suits an AI worker with a defined job, approved wording, limits, and a named person who signs off.

  • Sales progression by email. Each sale's outstanding items are kept as a list: solicitor details for the memorandum, the mortgage offer, the survey date, replies to enquiries. Buyers, sellers and solicitors are asked for them in approved wording and reminded at intervals you set, and each reply is logged against the sale. The chasing clients for documents role describes how that runs, and our guide to chasing a sale from memorandum of sale to exchange goes through it stage by stage.

  • Viewing feedback and vendor updates. Every viewing is followed up for feedback at the interval you set, the vendor report is drafted from the record for a negotiator to approve, and market appraisals that went quiet are brought back to the valuer. That is the sales follow-up role.

  • ID and proof of funds. Sellers are asked at instruction and buyers at offer for identity, proof of address and proof of funds, the gaps are chased and the file is put together for a person to verify.

  • Portal leads. A reply to each Rightmove and website enquiry is drafted for a negotiator to approve, asking the buyer's position and logging the answer. Where you have approved the wording of that first reply in advance, it can go without waiting for the negotiator.

Each role has its own entry on the estate agents page. The point of each is that a sale agreed on a busy Friday gets the same chasing as one agreed on a quiet Tuesday, and the progressor starts each morning knowing which sales have moved and which have not.

What stays with your team?

  • The phone. An agent makes no calls. Solicitors who do not answer email, the chain, and the buyer who has gone quiet are rung by the progressor.

  • Offers. The law requires them to be passed to the seller promptly and in writing, and how an offer is put, and any renegotiation after a survey, is a negotiator's work. The agent passes the email on with the buyer's position; it never negotiates.

  • Anti-money laundering decisions. The agent gathers. A person verifies the documents, assesses the risk, and your nominated officer decides anything unusual.

  • Who gets a viewing, what a listing says, and every complaint.

Where should an agency owner start?

Begin with the list you probably cannot produce today without a meeting: every sale in progress, what each is waiting on and who holds it. If the stages in Reapit, Alto or Street are used inconsistently, settle them first, because the agent works from the record and nothing else. Then choose the chase that costs your agency most, progression or feedback. Approve the wording for each message, set the intervals, and measure one thing you can count, such as days since each sale last moved.

The wider argument is in how to scale a business without hiring more staff; what an estate agency adds to it is that every sale agreed stays on someone's desk for five months. How an AI worker is specified and checked is explained in what AI staff are, and our starting price is on the homepage.

Every sale in progress would be chased in writing by an AI worker, with your progressor and negotiators approving its work and every call left to the progressor. Which of your sales in progress has nobody chased this week? Talk to our AI agent.
