How to scale a law firm without hiring more staff
A law firm could carry more matters per fee earner by giving an AI worker the admin each matter brings, and keeping every judgement with a solicitor.

A law firm takes on more matters without another secretary or paralegal by moving the admin each matter brings to an AI worker, and keeping every judgement with a solicitor. The number of matters a fee earner can carry is capped by that admin, and the number of fee earners a secretary can support is capped by the chasing. The Law Society's benchmark for 2025 is 0.44 secretaries per fee earner, down from 0.46 a year earlier.
What limits the matters a fee earner can carry?
Every matter has the chargeable work, which is why the client instructed you, and a tail of the enquiry taken, the conflict search prepared, the client care letter adapted and sent, the ID chased, the signed terms chased, and the bill drawn and then chased. The tail falls to the fee earner, who would rather not, or to a secretary or paralegal who supports several fee earners at once.
When a fee earner is full, the firm's reflex is a paralegal. When the secretaries are full, it is another secretary. Each is a fixed salary added to win back hours that go on asking for things. Matters per fee earner differ between a conveyancing desk and a litigation one. The support staff benchmark comes from the Law Society's Financial Benchmarking Survey 2026, which covers 121 firms in England and Wales and also reports 0.35 other support staff per fee earner in 2025. Your own ratio is the one that matters, and what does not differ from firm to firm is where the hours go.
What does each new matter bring with it?
The enquiry and the conflict search. In England and Wales a solicitor does not act where there is a conflict of interest or a significant risk of one, with limited exceptions, so every party's name is searched before anyone says yes. The search takes a fee earner's attention while the new client is still waiting for an answer.
The client care letter. Clients are told in writing at the time of engagement how to complain, and are given the best possible information about the likely overall cost. The SRA notes that lack of clarity on costs is among the most common complaints to the Legal Ombudsman.
ID and source of funds. On work within the Money Laundering Regulations, customer due diligence happens when the relationship is established, and somebody chases the passport, the statements and the proof of where the money came from.
Documents owed. Signed terms, property forms, bundle items and replies from the other side are each tracked in one person's inbox.
The bill. It is drawn, sent and then chased by a cashier, or by the fee earner between other things. Where money is held on account, a bill or written notification of costs comes before any of it pays the firm.
What could an AI worker take on?
In a law firm such a worker would have a written role, a supervising solicitor and a monthly review, and its first role would be intake. The agent would reply to a new enquiry in your wording, which says the firm has not yet agreed to act, gather who the client is and who else is involved, list every party for the conflict search and show the fee earner each possible match. It would draft the client care letter from your precedent with the costs estimate the fee earner gives it, chase the signed terms and the ID evidence and, where your practice management system allows it, set up the matter once the fee earner approves. That is matter intake and engagement letters, written as a specification.
The second role would be chasing clients for documents: the list of what each file still waits for, the reminders, and a note to the fee earner of what arrived. All of it is on the legal page. Clio and Actionstep publish their APIs openly; LEAP runs a developer programme whose documentation sits behind sign-in, so with a firm on LEAP the route is confirmed with the firm and LEAP at the start.
What stays with a solicitor?
These stay with your solicitors and staff, never with the agent:
whether a match is a conflict, and whether to act;
the costs estimate and every term of the letter, which no agent sends until the fee earner has approved it;
the client and matter risk assessment, which the SRA says should ideally be completed by the person handling the matter, and sign-off of the ID evidence with your MLRO;
all advice;
client money, which the agent has no access to;
court dates, limitation dates and every other key date;
every complaint and every phone call, because our agents work in writing.
Responsibility for the work stays too. Whatever an AI worker prepares, the solicitor remains responsible for it, and the role is specified so that nothing it drafts reaches a client until a named solicitor has approved it.
Why start with new enquiries?
Every new enquiry brings the same admin, and the work touches no client money and no open file. Measure days from enquiry to client care letter sent, and how many enquiries are waiting on the firm and not on the client. When fee earners trust what reaches them, add document chasing on open matters, then bill reminders. The argument for firms of every kind is in how to scale a business without hiring more staff, how such a worker is supervised, in our explainer on AI staff, and what it costs is on the homepage.
An AI worker would take each new enquiry to a signed client care letter, listing the parties for the conflict search and chasing the terms and the ID, and your solicitors would keep the decision to act, the costs estimate, all advice and client account, to which it has no access. Talk to our agent about intake before you add another paralegal.
